Reframing Excellence

Building the Role-Model Organization in the AI Era

Dr. James R. King

Forward by Josh Racette, President & CEO, Baldrige Foundation

Where This Book Begins

"If our AI were our only witness, what would it say about us?"

Most organizations adopting AI can describe their mission, their strategy, and their values with confidence. They cannot describe, with the same confidence, what their deployed AI is actually doing to the people that mission serves. That gap is not a technology problem. It is a problem of self-knowledge: whether an organization can see its own behavior clearly enough to direct it.

Reframing Excellence starts there, with an honest account of who the organization is, and builds, chapter by chapter, the discipline to act on what it finds.

How Every Chapter Works

Every chapter is structured so you can read the book in order or go straight to the dimension that matters most to you.

  • Opening Vignette. An organization works through the real human and institutional tensions of AI-enabled transformation, drawn from documented patterns across health care, manufacturing, education, government, energy, and community planning.

  • The Dimension Reimagined. Each dimension is reframed for the AI era and grounded in both the Baldrige Excellence Framework® and ISO/IEC 42001.

  • Insights. Diagnostic instruments, not prescriptions. They name what organizations get wrong before they name what getting it right requires.

  • Three Maturity Pathways. Establishing, Developing, and Maturing define what the dimension looks like at each stage. Most organizations sit at different stages across different dimensions, and that unevenness is exactly what shapes the roadmap.

  • AI Capability Spotlight and Design Principles. The AI-augmented system that makes the dimension operational, and the principles that separate a system built to hold from one that was merely launched.

  • From Insight to Action. Govern what you have. Monitor what it produces. Improve on what the evidence shows. Every chapter holds this to the same standard: levels, trends, and comparisons, not declared progress.

  • Practical Approaches for Leaders. Concrete moves leaders can act on now, calibrated to the organization's current stage and connected to the next chapter's argument.

  • Closing Thoughts. A synthesis of the chapter and a bridge to the one that follows.

  • Beyond the Chapter. Two appendices turn the book into a working assessment. Are We Ready for AI? is a short self-assessment: for each dimension, leaders place every maturity theme at Establishing, Developing, or Maturing.

The Baldrige-Informed AI Evidence Rubrics then evaluate what the         organization can demonstrate: one rubric for its processes, one for         its results, each scored at Establishing, Developing, or Maturing.             Together, they let leaders measure progress against evidence rather         than intention.

Inside Reframing Excellence

Built on Real Organizational Patterns

Health System

An outreach algorithm is redesigned around the people its equity commitment exists for, with no new technology, just a mission the AI can finally be held to.

Bank

Eighteen million dollars in AI investment gains a clear line to strategy, and the board finally gets an answer about what is working and what to stop.

Manufacturer

Separate systems learn to read as one, surfacing converging risks within the first day instead of after the crisis.

The cases show the cost as well as the gain, because real transformation rarely runs in a straight line.
